Cutting Waste: A Practical Guide to Leaner Operations

When a client asks us to find operational waste, they usually expect us to point at individual tasks — a report nobody reads, a meeting that could be an email. Those exist, but they're rarely the biggest cost. The real waste lives in the handoffs between tasks, and it's almost invisible until you map it.

Map the handoffs, not the tasks

Pick one process — order to delivery, application to hire, ticket to resolution — and list every point where work moves from one person or system to another. Each handoff is a place where information gets re-entered, re-explained, or simply waits. In a typical mid-sized operation, we find that 60–70% of total cycle time sits in these gaps, not in the work itself.

Time the wait, not just the work

Most teams measure how long a task takes once someone starts it. Almost nobody measures how long it sits in a queue before that. That waiting time is where leaner operations get won — and it's usually invisible in whatever software you're already using to track work.

Cut re-entry before you cut headcount

The fastest, cheapest fix in most operations audits is eliminating the same piece of information being typed into three different systems by three different people. Before considering a headcount reduction, ask how many times a single customer's name, order, or file gets manually re-entered end to end.

Give one handoff a single owner

Waste multiplies at handoffs with no clear owner on either side — everyone assumes someone else is watching it. Pick your worst handoff and assign one person full accountability for it, even temporarily. The bottleneck usually surfaces within two weeks.

Leaner operations rarely come from a big software purchase. They come from removing steps that no longer earn their place — and most businesses can find their first 15% of wasted time with a whiteboard and an honest hour.
